My first game was ME2, not ME1 ... in ME2 if you do everything right you can save everyone.

But in ME1 it seems that's not the case.

I had to choose between Kaiden and Ashley ... it seems that one of them had to die.

I didn't have any "extra" option, even grayed out ... no extra renegade or paragon option.

Did I miss a step? Or is it really that when the time comes I need to let one of them die with no alternative?

Nope. There is nothing you can do. Its part of the storyline.
